Lumistella is the company behind the globally beloved franchise The Elf on the Shelf®, reaching millions of families through storytelling, merchandise, and seasonal experiences. As the organization expanded its universe into the Santaverse™, it needed a digital ecosystem capable of supporting franchise growth, driving e-commerce engagement, and unifying brand perception. To evolve from a single-character brand to a narrative-rich entertainment property, Lumistella required a strategic redesign across all of its digital platforms.

The Challenge
As Lumistella prepared to expand The Elf on the Shelf® into a broader franchise, the company faced a significant digital and brand challenge: their existing web properties were fragmented, outdated, and unable to support the narrative and commercial ambitions of the Santaverse™. The Elf on the Shelf® site held massive SEO authority but was limited in its ability to serve as a gateway to new characters, richer storytelling, and modern content experiences. Meanwhile, the Santaverse™ site lacked a defined role in the brand ecosystem, and the e-commerce platform was disconnected from both, creating friction in discovery and purchasing.
Compounding these structural challenges was increasing brand confusion in the marketplace. With imitators growing and audience expectations shifting toward multi-channel entertainment properties, Lumistella needed a clear digital strategy that protected its legacy while creating room for future expansion. Each audience—parents, children, educators, fans—approached the brand with different intentions, yet the existing sites presented inconsistent navigation, outdated UI patterns, and scattered content. Lumistella needed a cohesive digital identity that aligned storytelling, commerce, and franchise growth.

Our Approach
We began with a comprehensive research phase, leveraging stakeholder interviews, moderated usability testing, competitive benchmarks, and analytics reviews to understand how audiences interacted with the existing ecosystem. These insights clarified the core issues: families struggled to discover new stories, educators couldn’t find resources easily, and e-commerce traffic suffered from poor cross-site pathways. Using frameworks from our Product Strategy practice, we reframed the project from isolated redesigns into a connected ecosystem designed to serve the franchise’s long-term evolution.
Next, we redesigned each site with distinct roles that worked together rather than in silos. The Elf on the Shelf® became the high-authority entry point, updated with modernized UI patterns and streamlined navigation to guide users deeper into brand discovery. The Santaverse™ was rebuilt as the storytelling hub—a place to introduce new characters, launch content initiatives, and build narrative continuity across the franchise. The e-commerce experience was integrated more intentionally, powered by UX improvements informed by our Web Development expertise, allowing users to seamlessly transition from story to shopping. Throughout, we maintained SEO integrity, protected legacy URLs, and ensured the redesign would not compromise traffic or brand equity.



The Impact
The redesigned ecosystem strengthened Lumistella’s brand foundation, repositioning The Elf on the Shelf® as part of a much larger universe while creating meaningful pathways for fans to explore the Santaverse™. Families now enjoy clearer navigation, improved storytelling flows, and streamlined access to shopping and activities. At the same time, the new Santaverse™ site provides a flexible platform for character introductions, franchise expansions, and brand-wide initiatives—something the previous structure couldn’t support.
Operationally, the redesign reduced friction for internal teams and created a scalable design system capable of supporting the franchise’s future ambitions in media, licensing, and entertainment. By unifying the digital brand experience, Lumistella regained control over how audiences engage with its characters and stories, strengthening loyalty and protecting SEO equity. The result is a modern, cohesive digital presence that supports both storytelling and commerce—two pillars essential to sustaining a global entertainment franchise.
